This watchtower just finished upgrading. The two people in it were fully geared … not anymore. Fortunately I have lots of spare items … but it’s not normal.

Little update on this one …
The barracks too when updating to a fort … but this time I saw that I went from 1 plated armor in reserve just before to 2 (which was what I had until now). So it would seem that at least your gear not vanishing but put back into the vault (or warehouse). Strange but at least not “VERY expensive”.
also if you upgrade the watchertower now it sometimes doesnt " add" anoither guard to that tower instead it adds it to the " pool" and goes to another tower randomly
Seems like your guards are being returned to the worker group while they can’t garrison, but I’ve seen a watch tower under construction still shoot at animals so maybe not. I never see any loss of equipment but if they had to go into combat, they might have worn equipment down to the point of it being no longer serviceable.
